How much does it cost to build an AI agent for a business?

The cost of an AI agent is mostly the people who build it. Take an agent that matches supplier invoices to purchase orders and drafts the posting for a person to approve. In our worked example it takes about 40 person-days, or £30,000 to £50,000 at 1AYM’s published day rates of £750 to £1,250. That is our illustration; fixed-scope work is quoted after scoping. Running it at 2,000 invoices a month costs about $120 a month in model fees. That uses the $2 and $10 per million token prices Anthropic and OpenAI listed on 22 October 2026 for their mid-tier models. Upkeep, at our assumed two person-days a month, costs more than the model.

AI agent development cost. AI agent development cost is the total paid to scope, build, connect, test and run software that uses a language model to choose its own steps and call tools, plus the people time to keep it working.

What you pay for when you build an AI agent

An AI agent is software that uses a language model to decide its next step and call tools, such as reading an inbox or writing a record. The model is rented by the token. Everything around it is built by people, and that is where the money goes.

Five lines make up the build. Each one can be estimated before work starts, once the workflow is named and the systems it touches are counted.

The five lines of an AI agent build, what each one buys and what moves its cost
DimensionWhat it buysWhat makes it cost more
Scoping and designOne named workflow, what the agent may and may not do, and the measure it has to moveMore than one workflow in scope, or nobody who can say what the work costs today
Agent buildInstructions, tools, the steps the model chooses and the code that runs themMore steps left to the model, and output that has to be exact
IntegrationsConnections to the systems the agent reads and writes, with its own login and permissionsEach extra system, any system with no usable API, and any step that writes as well as reads
Testing and guardrailsA set of real cases with known answers, checks before every action with real effect, and approval stepsA higher cost of a wrong answer, such as a payment, a customer record or regulated data
Launch and handoverDeployment in your environment, monitoring, a cost ceiling per run and a named ownerInfrastructure, security reviews or access that do not exist yet

A worked example: an invoice-matching agent, costed

Take a finance team that receives supplier invoices in a shared mailbox. The agent reads each invoice, finds the matching purchase order in the finance system and drafts the posting. A person in accounts payable approves it before anything is posted. The agent reads two systems and writes a draft to one.

The person-days below are our assumption for this scope. The prices are 1AYM’s published day rates, which start at £750 to £1,250 depending on seniority and the project. The totals are our arithmetic, for illustration only. Real fixed-scope work is quoted after scoping.

Illustrative build cost of an invoice-matching agent, from our person-day assumptions at 1AYM’s published day rates of £750 to £1,250. Our arithmetic, for illustration only
DimensionPerson-days (our assumption)At £750 a dayAt £1,250 a day
Scoping and design5£3,750£6,250
Agent build12£9,000£15,000
Integrations: mailbox, finance system, draft posting10£7,500£12,500
Testing and guardrails: real invoices with known answers8£6,000£10,000
Launch, monitoring and handover5£3,750£6,250
Total build40£30,000£50,000

Two things move this example most. If the finance system has no usable API, the integration line grows, because the agent needs another way in. If the invoices are scanned images in several languages, the test set grows and so does its line.

Data, infrastructure and access work sit outside this table. The purchase orders may be spread across systems that disagree, or the agent may have nowhere approved to run yet. Then that groundwork comes first and is priced on its own.

To sense-check a quote against the market, our guide to agents for business gives indicative build-cost bands drawn from agencies’ published price guides. Read those bands as a rough guide, because none of them has seen your data.

Cost by type of agent, from the same arithmetic

The person-day ranges below are our assumption for each type of agent. The prices are 1AYM’s published day rates, so the bands are our arithmetic, for illustration only.

Illustrative build cost by type of AI agent, from our person-day assumptions at 1AYM’s published day rates of £750 to £1,250. Our arithmetic, for illustration only
DimensionWhat it doesPerson-days (our assumption)Build cost at £750 to £1,250 a day
Single-task assistantAnswers questions or drafts from one source, and writes nothing to your systems10 to 20£7,500 to £25,000
Workflow agentReads and writes across two to four systems, with a person approving each change to a record30 to 60£22,500 to £75,000
Multi-agent system or regulated dataSeveral agents handing work to each other, or any agent on payments, health or customer records, with an audit trail80 to 150£60,000 to £187,500

The bottom of each band assumes your data is ready and your systems have usable APIs. The top assumes some of that work lands inside the build.

Running costs: model fees, hosting and upkeep

Model fees are charged per million tokens, a token being a piece of a word. On 22 October 2026 Anthropic listed Claude Sonnet 5.5 at $2 per million input tokens and $10 per million output tokens. OpenAI listed GPT-6.1 Sol at the same $2 and $10. Their small models, Claude Haiku 5.5 and GPT-6 Luna, were each $0.10 and $0.50.

For the invoice agent, assume 2,000 invoices a month. Each uses about 20,000 input tokens and 2,000 output tokens across all its model calls. On either mid-tier model that is $0.06 an invoice, or $120 a month. On either small model it is $0.003 an invoice, or $6 a month. Those are our assumptions and our arithmetic at the vendors’ prices.

Hosting on Anthropic’s Claude Managed Agents adds $0.08 for each hour of running time, on top of tokens. At two minutes of running time per invoice, 2,000 invoices is about 67 hours, or about $5 a month on our arithmetic.

Someone has to read the monitoring, retest the agent when a vendor changes a model, and fix what the business changes. At our assumed two person-days a month, that upkeep is £1,500 to £2,500 a month at 1AYM’s day rates, again our illustration. Over a year it outweighs the model bill many times over.

Build or buy: agents you can switch on today

Before paying for a build, check whether a business plan from OpenAI or Anthropic already covers the job. Both sell workplace plans, priced per seat, that list agent features such as ChatGPT Work, workspace agents, Claude Code and Claude Cowork.

Off-the-shelf agent plans from OpenAI and Anthropic, in US dollars, read on the vendors’ own pricing pages on 22 October 2026. Prices change; check before you buy
DimensionPriceAgent features the vendor lists
ChatGPT Business$20 a user a month billed annually, or $25 monthly. Premium seat $100 annually or $125 monthly. Teams of 2 to 200ChatGPT Work and Codex, workspace agents for customised workflows, connectors to Google Workspace, Slack, GitHub and Microsoft 365
ChatGPT EnterpriseThrough OpenAI’s sales team; credit-based pricing availableEnterprise security and controls, including SCIM, EKM, user analytics and domain verification
Claude Team$20 a seat a month billed annually, or $25 monthly. Premium seat $100 annually or $125 monthly. 2 to 150 seatsClaude Code and Claude Cowork, connectors including Microsoft 365, and mixed seat types
Claude Enterprise$20 a seat a month billed annually, 20-seat minimum, plus usage billed at API ratesEverything in Team, plus spend limits, SCIM, audit logs, a Compliance API and Claude Security in beta
Custom-built agent (our worked example)£30,000 to £50,000 to build, then upkeep and model fees. Our illustration onlyWhatever your workflow needs, inside your systems, with your checks

For 50 people on ChatGPT Business or Claude Team, billed annually, seats come to $1,000 a month or $12,000 a year on our arithmetic. That is often the cheaper route for work people do at their desks, such as research, drafting and analysis.

Pros and cons of building versus buying

Work a person drives in a chat window suits a bought agent. Work that runs on its own inside your systems, at volume, with checks a vendor cannot know about, suits a build.

Pros and cons of buying an off-the-shelf agent plan versus building a custom agent
DimensionProsCons
Buy a planSwitched on without a build. Priced per seat, so the bill is known. The vendor maintains the models and the featuresWorks where the vendor lets it. Connectors and controls are the vendor’s, and the work still needs a person to start it
Build an agentRuns inside your workflow without a person starting each job. Your checks, your audit trail and your choice of modelWeeks of build before value. Someone has to own it, monitor it and retest it when a model changes
BothStaff use the plan for desk work, and one built agent takes the high-volume workflowTwo things to govern, so access rules and data policies have to cover both

Use cases where a built agent earns its cost

A build pays back where the volume is high, the steps are repeatable and a mistake can be caught before it lands. These are typical cases, with what sets the cost of each.

Invoice and purchase-order matching
High volume and clear right answers make testing cheap. The cost sits in the finance system integration and the approval step.
Support ticket triage
The agent reads a ticket, sorts it, drafts a reply and routes it. The cost sits in the help-desk integration and a test set of past tickets.
IT service desk requests
Password resets, access requests and software installs follow set steps. The cost sits in the permissions the agent needs and the checks before it changes an account.
Contract and document intake
The agent pulls terms from incoming documents into a system of record. The cost sits in the variety of documents and how exact each field has to be.
Sales research before a call
The agent gathers what is known about an account from your CRM and the web. This one is often cheaper to buy than to build, because a seat-priced plan already does it.

Where 1AYM fits

If you are pricing an AI agent for a real workflow, bring in 1AYM. Our Enterprise AI Platform & Agentic Workflows engagement is a fixed-scope architecture plus production build. We scope the workflow, build the agent, connect it to your systems, and put the tests and approval steps around it. Fixed-scope work is quoted after scoping, and it can start within a day of the scope being signed.

Many of our engineers have worked inside large Silicon Valley technology companies, and they hold Anthropic’s Claude certifications, the founder among them. They are senior engineers who build working systems, priced by the day, with no six-figure slide decks. Day rates start at £750 to £1,250, depending on seniority and the project, and our pricing page sets out how 1AYM prices its work.

We are model-selective across OpenAI, Anthropic, Gemini and open-source, so the agent runs on the model that suits the job and its budget. 1AYM is an OpenAI Select Partner. We roll out ChatGPT Enterprise and Claude Enterprise, and we have rolled out Claude Enterprise for a client. We take small fixed-scope statements of work as well as larger builds, and we work with clients across the UK, the US and the Gulf.

For engineers: estimating cost per run, caching, batch and runtime

The run-cost arithmetic in engineering terms, with the vendor mechanics that move it. Prices were read on Anthropic’s and OpenAI’s own pricing pages on 22 October 2026.

Cost per run
Add up every model call in a run. Each costs input tokens times the input price plus output tokens times the output price, and tool definitions count as input on every call that declares them. Count tokens on your own prompts with the vendor’s token-counting call, because word counts mislead.
Tokenizer drift
Anthropic states that Claude 4.7 and later models use a newer tokenizer that produces about 30% more tokens for the same text. Re-count on your own prompts before comparing prices across model generations or vendors.
Prompt caching
Put stable context first, such as instructions, tool schemas and reference documents. Anthropic prices cache hits at 0.05 times the base input price on Claude Opus 5.5 and Claude Sonnet 5.5, and 0.1 times on most other models. OpenAI lists cached input for GPT-6.1 Sol at $0.10 per million tokens against $2 uncached.
Prompt length thresholds
Claude Haiku 5.5 is priced by prompt length: $0.10 and $0.50 per million tokens up to 100,000 input tokens, and $0.50 and $2.50 above it. Keep retrieved context under the threshold if the small model is the budget plan.
Batch work
Anthropic’s Batch API is 50% off input and output tokens. OpenAI lists separate, lower batch prices per model. Anything that can wait, such as overnight reconciliation, belongs in a batch.
Tool fees
Web search costs $10 per 1,000 searches on Anthropic’s API and $10 per 1,000 calls on OpenAI’s, with search content billed as tokens. OpenAI’s file search is $2.50 per 1,000 calls, with storage at $0.10 per GB a day after the first GB.
Managed runtime
Claude Managed Agents bills tokens at model rates plus $0.08 for each hour of running time, and idle time is free. There is no batch mode for sessions. Anthropic’s own worked example prices a one-hour Claude Opus 5.5 session with 50,000 input and 15,000 output tokens at $0.58.
Data residency
Anthropic bills tokens at 1.1 times standard rates when inference is pinned to the US. Price residency in from the start if the data has to stay in one country.
Stop conditions
Cap model calls, tool calls and tokens per run, fail closed on a breach, and alert on spend per workflow per day. An agent loop without a ceiling is the one run cost with no upper bound.

Frequently asked questions

How much does it cost to build an AI agent for a business?

For one workflow, expect the build to be mostly people’s time. Our worked example is an invoice-matching agent that reads two systems and drafts a posting for approval. It takes about 40 person-days, or £30,000 to £50,000 at 1AYM’s published day rates of £750 to £1,250. A single-task assistant might take 10 to 20 person-days and a multi-agent system 80 to 150, on our assumptions and arithmetic, for illustration only.

How much does an AI agent cost to run each month?

Model fees are often small. Take 2,000 runs a month, each with about 20,000 input and 2,000 output tokens. At prices read on 22 October 2026, our arithmetic gives about $120 a month on Claude Sonnet 5.5 or GPT-6.1 Sol. It gives about $6 on Claude Haiku 5.5 or GPT-6 Luna. Upkeep costs more. On our assumption of two person-days a month, it is £1,500 to £2,500 at 1AYM’s day rates, for illustration only.

Is it cheaper to buy an AI agent than to build one?

For work people do at their desks, often yes. On 22 October 2026, ChatGPT Business and Claude Team each listed a standard seat at $20 a month billed annually, so 50 people cost $12,000 a year. A built agent pays back where work runs at volume inside your systems, with checks a vendor plan cannot apply.

What does it cost to maintain an AI agent?

Budget for people’s time first. Someone reads the monitoring, retests the agent when a vendor changes or retires a model, and updates it when the business changes a rule. Our worked example assumes about two person-days a month, or £1,500 to £2,500 at 1AYM’s day rates, for illustration only. Model fees are about $120 a month on our arithmetic.

Why do AI agent quotes vary so much?

Each one prices a different scope. One quote may leave out the integrations, the test set or the data clean-up that another includes. Ask each supplier for person-days for scoping, build, integrations, testing and launch. Then ask what is excluded and what the agent will cost to run for a year.

Who can help us build an AI agent?

1AYM. Our Enterprise AI Platform & Agentic Workflows engagement scopes, builds and connects the agent, with tests and approval steps around it. Fixed-scope work can start within a day of the scope being signed. Day rates start at £750 to £1,250, depending on seniority and the project. Book a 30-minute call or email enquiries@1aym.com.
